Pocket depth using 1/4 and 1/8 in end mills not the same?

I designed a larger sign with text within a big pocket. My process was to surround the text with an offset where I could use an 1/8 inch end mill and run pocket. I then did another BIG pocket around that smaller pocket with a 1/4 in end mill. Conceptually, I thought this would work as I had all the variables exactly the same between the two pocket runs. However, 1/4 inch bit went about 3/16 of an inch deeper than the 1/8 inch. Is there some setting or variations of the cut based on the bit being different? Thanks for any advice.

How was the tool change managed?

Thanks WillAdams. The tools where changed by hand but have been marked at equal spots to ensure consistent depths. I have not run again yet just wanted to see if there was anything I was missing.

Also, I notices that certain fonts will not cut consistently. For example, using a vee bit on a contour cut for a 1 inch font seems to cut like expected. Using the same bit and setup a .5 in font will be much shallower. I thought there might be a pattern here I am missing.

If a cut doesn’t match the 3D preview, most likely the issue is a mechanical one at the machine, or how tool changes are being done.

Please post a .c2d file, step-by-step notes on how you are securing your stock and setting zero relative to it and managing all tool changes, and a photo showing an attempt at cutting still in place on the machine.

Note that if you are using multiple tools and don’t have a BitSetter the expectation is that one will use a separate file for each tool and re-zero.
